Summary
Five-day window from Friday evening through Wednesday morning, dominated end to end by Core42. The SOW landed Tuesday morning and the whole shape of the week followed from it: hardware Sep 18, deployed by Oct 5, P1 for the org. Eight decisions logged. The largest was to stop treating the deployment as remote work and put a technical engineer physically on site in the UAE through Oct 5 - framed as belts and suspenders rather than a technical necessity, argued on the one mechanism remote access cannot cover, kept to one person rather than two, and paid for by CIQ rather than the customer. Alongside it, a line drawn on scope: the adjacent integration work in the customer high-level design does not get built on top of the competitor operating system that is currently installed everywhere, because that entrenches the competitor rather than embedding CIQ, and the expanded scope moves to a later statement of work behind the platform swap it depends on. The same exchange produced a framing correction applied to Peter own language rather than to his position - absolutes out, walk through the gates instead. Partner capacity was routed rather than opened: new requests to an external engineering pair go through the President for a month, in writing, with a one-page brief and technical direction staying with the asking manager. On organisational sizing, a question about whether one team is correctly sized was answered by ruling out shrinking while explicitly leaving growth open, with ticket volume and ticket-life numbers brought to the conversation, and a headcount ask deliberately parked for a better container rather than made in isolation.
Wins
The SOW arrived and the team was congratulated for grinding it out - a deal Bjorn described as one for the books in terms of how it came about. On the engineering side, RLC-AI beat the Spark Arena number one position by roughly ten percent on a Qwen3.5 model, and that result went to the President the same week as material he could take to NVIDIA. Two of the three overdue RAT top priorities from the previous report closed on Sep 14, along with FIPS meta packages for RLC Pro LTS 9.2 and the NARF service-account migration. Q3 is tracking to land between sixteen and seventeen million with a path to twenty for the year.
Challenges
The RLC 10 product line is the standing problem. As the 9.8 Pro AI and Pro/Plus 10 work closed out, the next two milestones replaced them as blocked with almost no confidence behind them - one at one percent, one at six. Fuzzball on DGX Spark is twelve days past target while still reporting ninety-five percent confidence, which is a reporting problem as much as a delivery one, and two v4.4 items slipped three weeks without a confidence update. The Core42 window is the tightest constraint: seventeen days from hardware to deployment, on a cluster that is the first five hundred nodes of eighteen thousand, with the operating system CIQ wants displaced already in place everywhere. And the champion inside the account is resigning, so the relationship has to be rebuilt on two new names while the clock runs.
Learnings
A sizing question has a direction, and answering it means saying which direction is being ruled out rather than settling on a number. Right-sized closed off shrinking and left growth open - and bringing ticket volume, growth and average ticket life to that answer is what made it a claim rather than an impression. Leverage bought by doing work on someone else platform is not leverage. The magnitude check came before the mechanism: a proposed split of five items either way was rejected because the actual list is mostly operating-system-level work, so the non-dependent set is too small to buy what it costs. A position can be held while its language is changed. The absolutes came out of the customer-facing framing and the underlying refusal stayed exactly where it was.
What I Learned About Your Decision-Making
When a colleague reacts badly to how something was said, Peter locates the fix in his own wording rather than in the substance or the audience - and then keeps the substance unchanged. Both halves matter; conceding the framing is not conceding the point. Peter checks whether a proposed cause can account for the size of the effect before engaging with whether the cause is plausible. A five-and-five split of dependent and independent work was dismissed on magnitude, not on logic. Provisional language in his process decisions is deliberate, not vague. For the next month and if there are multiple requests are both refusals to build permanent machinery for a volume that has not arrived yet - the ceremony stays low until the load proves it needs to be higher. He will spend real money on a contingency that may never be used, and will refuse to let the counterparty fund it. Paying for his own insurance keeps an internal decision from becoming an external obligation. Right-sized in his vocabulary is a floor rather than a ceiling. Reading it as a ceiling produced the one substantive misreading this session, and the correction was that growth remains fully on the table.
Team Status
View TPS ReportTwo of RAT three overdue top priorities cleared on Sep 14 - RLC 9.8 Pro AI and RLC Pro/Plus 10 GA - plus FIPS meta packages for RLC Pro LTS 9.2 and the NARF service-account migration. The headline risk is what replaced them: RLC Pro AI 10 GA is now BLOCKED at 1 percent confidence and RLC Pro LTS 10.2 GA BLOCKED at 6 percent. Fuzzball on DGX Spark is 12 days overdue while still reporting 95 percent confidence, and v4.3 turn-key AI models is 5 days overdue at 90 percent; two v4.4 items slipped 21 days with no confidence update. The NVIDIA 30-day driver-currency automation from the Sep 11 decision is tracked at 19 percent for Oct 30. Support AWS infrastructure hygiene was pushed from Aug 31 to Sep 30 on Sep 16.
Tomorrow's Focus
The named engineer for the UAE and travel booked - that is the gating item, and Lindsay is waiting on the same answer for event planning. Then the Tuesday meeting in LA: open on the customer problems, ten minutes on the gates to displace the incumbent operating system, and a handshake on what a swap plan and timeline actually look like. Behind both, the RLC 10 blockers need a look - two milestones sitting near zero confidence is not a reporting artifact.
Decisions Made
Put a technical body on the ground in the UAE through Oct 5 rather than run the Core42 deployment fully remote
operational · high
Refuse to build the non-OS Core42 work on top of Ubuntu - getting moving is fine, doing the work entrenches the competitor
strategy · high
Route all new Shin-brothers requests through Bjorn for a month, in writing, with technical direction staying with the asking manager
operational · medium
Tell Bjorn the Wallace org is not over-staffed and may still need to grow - and hold the security-engineer ask for a couple of months
