Everyone owns their AI spend - no gates or guardrails, but unaware spending is unacceptable

Situation

At the AI Committee, the spend dashboard showed Jamin at roughly 33-39k for September. Peter said he will not put gates or guardrails on AI usage, but every person at the company (not just engineers) must know their own spend, the caps and overage thresholds of the tools they use, and treat token spend as part of their cost to the company. A deliberate, informed overage is backed even if Peter would disagree with the math; blind spending is not. Michelle was approved to tell the whole company this is on each person. Ryan 1k overage notification line accepted as reasonable; only Jamin, Sultan and Justin warrant an actual conversation.

Reasoning

Confirmed by Peter. The failure was blindness, not the dollar amount - Sultan spent 13k knowingly and Peter would approve it again, so a cap would punish the right behavior and not teach the wrong one. Visibility cures almost everything: the dashboard exists, so making each person responsible for reading it preserves open access. Widening it to every person and rejecting the I-thought-it-was-an-enterprise-plan excuse makes it a company norm rather than a Jamin problem; the individual correction runs through Justin as manager, not through policy.

Additional Context

Justin had separately spent 7k on OpenAI before realizing it was pay-per-token. September was the second 100k+ month; Ryan noted removing Jamin would put the month under 100k.

Observed Evidence

Fathom AI Committee 9/25: no guardrails, everybody owns their spend, Sultan 13k justified vs Jamin unaware, visibility cures almost everything, OK with Ryan 1000 dollar note. Justin DM same day: intentional choice to go over the cap.

Reasoning Depth Analysis

Org Signal:Spend ownership is a company-wide norm for every person, not an engineering policy
Who Affected:All AI tool users; managers who get the overage notifications
Precedent:Deliberate tradeoffs are backed; ignorance is not an excuse - no caps unless visibility fails
Consequences:Real consequence for Jamin runs through Justin; no gates for anyone
Timing:Second 100k+ month, one person driving most of the overrun

fathom

I do not want to put guardrails on things, but I need everybody in this company owning their spend... I will not back ignorant person not being aware.

slack

if he is going to spend 40k for the month, he has got to be able to say I knew I was going to spend 40k and decided it was worth it
